STAY INTERVIEW: The key to stopping talent drain.

Your best employee is leaving. And you’re surprised, knowing full well you do nothing to prevent talent drain.
The most ironic part of it all? They probably told you months ago, but you didn’t notice.
It doesn’t necessarily have to be with words; behavior speaks volumes. Take, for example, that shift in energy you noticed but chose to ignore, that proposal you rejected without explanation, or those ‘I’m bored’ signals you mistook for work pressure.
And when the resignation hits your desk, you find yourself wondering: ‘Where is this coming from?
Replacing that high-performing employee will cost you between 50% and 200% of their annual salary. However, the true price of losing that talent can be even higher: you risk losing projects, relationships, institutional knowledge, and credibility, among other things.
The solution isn’t to wait for them to leave, but to ask why they stay. Maintaining proactive, honest conversations with your talent will help you uncover what motivates them, what frustrates them, and what might drive them elsewhere. This proactive, honest approach is called a ‘Stay Interview‘.
What is a Stay Interview?
A Stay Interview is a structured conversation between a manager and a high-performer, designed to identify the factors that keep that person committed to the company and what might prompt them to consider outside opportunities
Therefore, we can characterize it as:
- A genuine conversation rooted in active listening.
- A business intelligence tool.
- A mechanism for co-creating the company’s future.
- A mutual commitment to transparency.
It is important not to confuse it with:
- A performance review.
- A salary negotiation.
- A standard HR protocol. .
- A robotic, tick-the-box formal document.
These conversations share a threefold objective:
- Identify what keeps them anchored: to understand what they truly value.
- Detect early signs of frustration: before they turn into resentment.
- Create a tailored retention plan: it isn’t generic; it is collaboratively designed.
If done right, a Stay Interview can strengthen the relationship and build trust between a manager and an employee
The Method: The Questions
While there is a long list of potential questions you could ask, it is best to limit the session to no more than five.
1. What makes you excited to get up and come to work here every day?
This question aims to identify what keeps the employee anchored to the company. It works because it is non-accusatory, and the interviewee does not feel evaluated; you are simply asking them about something they truly value.
2. If you were to change one aspect of your daily routine or your current role, what would it be?
This question aims to identify the stumbling blocks in their path before they become unbearable. It uncovers sources of friction that, if left unaddressed, could eventually turn into reasons to quit.
3. Do you feel like you’re reaching your potential, or do you feel a bit stuck?
The purpose here is to identify growth needs. The best professionals have an inherent hunger for evolution. If they feel they aren’t progressing, they will seek that growth elsewhere.
4. What would be the decisive factor that would make you open to taking a call from another recruiter?
This helps you identify their exact breaking point. Although it may feel a bit awkward and might not sound overly polite, it is the most honest question you can ask—it reveals exactly where they draw the line.
5. What can I do, as your manager, to better support you over the coming months?
The goal is to maintain a concrete commitment to support. This goes beyond mere listening; it is a partnership that clearly defines the responsibilities of both the employee and the manager.
Implementation: When and how.
Depending on the employee’s specific needs, you can schedule the interview as follows:
- For critical talent: once every 6 months.
- For the rest of the team: once a year.
- For individuals at risk of leaving: this very month—do not wait.
This should not be a one-off event, but a consistent practice that helps the company retain talent. It is a strategic approach to fostering loyalty among top performers and proactively preventing talent drain.
Once the interview is complete, identify what you can address quickly—such as reducing meetings, increasing autonomy, or assigning a specific project. If a request requires more time, be transparent and keep the employee informed throughout the process. It is also important to document all commitments made by both parties in a follow-up email; this ensures they are more than just empty words, fostering a genuine, mutual commitment.
Talent doesn’t leave overnight. They leave because we ignore the warning signs.
To prevent talent drain, Stay Interviews are not just another HR protocol. They represent a fundamental mindset shift: shifting from reacting to resignations to proactively anticipating conflicts.
The cost of inaction is staggering: between 50% and 200% of an annual salary in replacement costs, not to mention the loss of institutional knowledge, stalled projects, and damaged internal credibility. But the true cost is strategic: every talent loss weakens your competitive advantage
What’s truly revolutionary about this tool is its simplicity: five honest questions, genuine conversations, and real commitments. It requires no financial investment—only intention. And the ROI is extraordinary: more motivated employees, more stable teams, and a company that breathes trust.
Your top talent is already sending you signals. The question is: are you listening?
